Your Advice Doesn't Scale. Your Persona Does.

You have a hard cap of maybe 40 advisor calls a month. Your frameworks don't.

Do the math on a 30-minute call. It's never 30 minutes. There's the scheduling thread (three messages, two timezone conversions), the five minutes of context reload before, the ten minutes of "so remind me where you are with the Series A," and the context-switch tax after. Call it 55 minutes of real cost per slot. If you advise eight companies and each wants you monthly, that's a full working day per month spent mostly re-explaining things you've already written down somewhere.

And here's the part that should bother you more: 80% of what you say on those calls is not new. It's the same pricing framework, the same "don't hire a VP of Sales before you have a repeatable motion" speech, the same cold-email teardown you've given thirty times. You are a human tape loop with a calendar bottleneck.

The 3am test

A founder in your portfolio is rewriting their pitch deck at 3am before a partner meeting. What do they actually need from you?

Not your presence. They need your pattern-matching. "Would Lautaro say this traction slide is ready?" is a question with a knowable answer, because you've answered it in essays, in past call transcripts, in the feedback docs you've left in fifteen Google Drive folders. The answer exists. It's just trapped in your head and your scattered files, and your head is asleep.

This is what an installable persona fixes. Not "an AI that sounds vaguely like you." A Claude Code plugin built from your actual corpus: your blog posts, your call notes, the memos you've written, your calendar of who you actually spend time with. The synthesis step matters. A persona skill is not a system prompt that says "be helpful and direct." It's a SKILL.md with your real decision frameworks in it, plus a references/ directory holding the source material, loaded on demand when someone asks a question in your domain.

Concretely, the shape looks like this:

The SKILL.md frontmatter carries a name and a description that tells Claude when to pull you in ("advise this founder," "what would Lautaro say"). The references hold the load-bearing content: not vibes, but the actual heuristic. "If your LatAm SaaS is pricing in local currency without a dollar peg, you're subsidizing your own churn" is a sentence a persona can deliver at 3am with the same conviction you'd deliver it at 3pm.

Distribution is two commands. Your persona lives at a URL backed by a git repo (this matters: marketplace plugin sources served over HTTP without git backing fail silently, so installs.me serves git-subdir sources), and anyone in your portfolio runs:

Now your frameworks are resident in their terminal, next to their actual codebase and their actual deck, answering in your patterns without consuming a calendar slot.

What the persona should handle

Send the persona, not yourself, when the question is a lookup against your existing judgment:

  • First-pass reviews. Deck feedback, landing page teardowns, cold email critiques. You have a rubric. The rubric is writable. Write it once into the skill.
  • The speech you've given ten times. Pricing models, first sales hire timing, when to raise. If you catch yourself saying "as I always tell founders," that sentence belongs in a references/ file.
  • Off-hours and off-timezone. Your persona doesn't care that the founder is in Buenos Aires and you're asleep in another hemisphere.
  • Pre-call prep. The best version of this isn't persona instead of call. It's persona before call: the founder works through the standard objections with installed-you, then spends the live 30 minutes on the two questions that actually stumped it.

What still requires you

Be honest about the ceiling. A persona is your recorded judgment, and recorded judgment has failure modes:

  • Novel situations. The persona interpolates from what you've written. If the founder's situation genuinely breaks your patterns (a market you've never operated in, a founder conflict, an acquisition offer with weird structure), the interpolation is a guess wearing your voice. That's dangerous precisely because it sounds confident.
  • Anything relational. Firing a co-founder, delivering the "this isn't working" conversation, deciding whether to shut down. People need a person for these. Not because the framework is complicated but because being witnessed is the product.
  • Skin in the game. "Would you invest?" is only meaningful from someone who can wire money. Your persona can explain how you evaluate deals. It cannot commit.
  • Updating the frameworks themselves. The persona ships your judgment as of last sync. When the market shifts, you change your mind first, then re-sync. The persona lags you by definition.

The clean split: the persona answers "what would you say," you show up for "what should I do given everything." The first is retrieval plus reasoning over your corpus. The second is responsibility.

The compounding part

The uncomfortable truth about advisor time is that it's the least leveraged asset most operators own. You spent years compressing expensive lessons into frameworks, then you retail them out in 30-minute increments to whoever won the scheduling lottery.

An installable persona inverts the economics. The marginal cost of the hundredth consultation is zero. The founder who would never book a call for a "dumb question" asks it freely. And every question the persona fields badly tells you exactly which framework you never actually wrote down, which is the most useful editorial feedback your thinking will ever get.

Your calendar caps at 40 calls. Your marketplace.json doesn't.
